Challenge:

Ortoteh is one of Bulgaria's most established producers of orthopedic products, with a strong reputation built over many years of dedication, expertise, and family leadership.

The company initially approached ILC with a request to develop mission, vision, and values statements that could be used for marketing purposes and to strengthen internal communication and employee motivation.

However, during our initial conversations, it became clear that the need extended far beyond creating communication materials.

As Ortoteh looked toward ambitious future growth, the leadership team recognised the importance of evolving from a traditional family-business mindset into an organisation united around a shared purpose, clear direction, and common standards of behaviour. While the company had a successful history, it needed greater alignment around where it was heading and how people across the organisation would contribute to achieving that vision.

The challenge was not simply to define mission, vision, and values statements, but to create a foundation that would support cultural alignment, leadership cohesion, and future organisational growth.

Our Approach:

We designed a tailored process of collaboration with the client that focused on both strategic clarity and leadership alignment.

The first stage involved a facilitated workshop with Ortoteh's founder and the CEO, exploring the organisation's history, achievements, aspirations, and ambitions for the future. These discussions helped identify the key themes and principles that had shaped the company's success and those that would be required to support its next stage of development.

We then facilitated a second workshop with an expanded group of 10+ leaders from across the organisation. The objective was to build a shared understanding of the company's purpose, future direction, and the values that would underpin future success.

The workshops created space for meaningful dialogue, helping leaders align around a common vision while surfacing the behaviours required to bring that vision to life.

Following the workshops, our team synthesised the insights gathered during the sessions and combined them with evidence-based practices from organisational psychology, social psychology, and business leadership research. We developed a tailored framework that included:

  • A renewed Mission statement
  • A clear Vision for the future
  • A set of core organisational Values
  • Practical behavioural expectations linked to each value
  • Clear "Do's" and "Don'ts" to support everyday decision-making and performance

Recognising that external brand communication and internal performance management serve different purposes, we recommended separate definitions for values intended for marketing and employer branding purposes, alongside a behavioural framework designed specifically to support organisational culture and performance.

Leadership Alignment Around Future Growth

The process created valuable opportunities for dialogue between the founder, next-generation leadership, and senior managers across the organisation. Through facilitated discussions, leaders developed a shared understanding of Ortoteh's future ambitions and the organisational changes required to support continued growth and expansion.

A Clear Organisational Direction

Ortoteh now has a clearly defined Mission and Vision that articulate both the company's purpose and its long-term aspirations. These provide a foundation for strategic decision-making, internal communication, employer branding, and future organisational development initiatives.

Values Translated into Everyday Behaviours

Rather than defining values as aspirational statements alone, the project resulted in a practical behavioural framework. Each value was supported by clear "Do's" and "Don'ts", helping employees and leaders understand how the organisation's values should be demonstrated in day-to-day actions and decision-making.

Foundations for Sustainable Cultural Development

The engagement established the groundwork for the next stage of Ortoteh's evolution. The new Mission, Vision, Values, and behavioural framework provide a common language and shared expectations that can be embedded across the organisation through future training and development initiatives, supporting the company's transition from a traditional family business mindset to a growth-oriented organisation aligned around a common purpose.
